Furnace, Heat Pump, or Radiant Heat? Picking a Heating System for a Montana Home
When clients ask us about the best heating system for a Montana home, they’re usually expecting a one-word answer. We wish we had one. The truth is that a heating system is a set of trade-offs, upfront cost, monthly cost, comfort, fuel availability, and how the system behaves when it’s thirty below, and the right combination depends on your lot, your floor plan, and how you live. What we can do is explain how each option actually performs through a Helena winter, because we’ve installed and lived with all of them.
What a Montana Winter Actually Demands From a Heating System
Our cold northern climate (what builders call Climate Zone 6) is unforgiving in a specific way: it’s not just cold, it’s cold for a long time, with stretches of genuinely extreme temperatures mixed in. A heating system here needs to do two different jobs. It has to run efficiently through months of ordinary cold, that’s where most of your heating dollars go, and it has to hold the house comfortably through the handful of deep-negative nights each winter without struggling.
Those are different engineering problems, and a system that’s great at one can be mediocre at the other. That’s why so many of the homes we build end up with a primary system plus a backup or supplement, rather than a single silver bullet. High-Efficiency Gas Furnaces: The Proven Workhorse
There’s a reason forced-air gas furnaces remain the most common choice in new Montana homes: they’re powerful, reliable, and unbothered by extreme cold. A modern high-efficiency furnace wrings most of the available heat out of every unit of fuel, recovers quickly when you turn the thermostat up, and shares its ductwork with air conditioning and ventilation.
The knocks on forced air are comfort-related. Ducted heat can feel drafty and uneven if the duct design is an afterthought, and the system does nothing for you during a power outage since the blower needs electricity. Good duct layout, planned during design, sized properly, kept inside the insulated shell of the house, solves most of the comfort complaints. We treat ductwork as part of the architecture, not something to squeeze in wherever it fits.
Cold-Climate Heat Pumps: Better Than Their Reputation, With Real Limits
If your impression of heat pumps was formed a decade or two ago, it’s out of date. Modern cold-climate heat pumps heat effectively at temperatures that would have shut down older units, and because they move heat rather than burn fuel, they can be very efficient through the long stretches of ordinary winter cold that make up most of the season. They also cool in summer, which more of our clients ask about every year.
But we’ll be straight with you about the limits. As temperatures fall into the deep negatives, every heat pump loses capacity and efficiency right when the house needs heat most. In our climate, we almost never recommend a heat pump as the sole heat source. The setup we like is dual-fuel: a heat pump carries spring and fall and moderate cold, and a gas or propane furnace takes over automatically below a set outdoor temperature. You get the efficiency of the heat pump most of the year and the brute reliability of combustion when it matters.
In-Floor Radiant Heat: The Comfort King, With Caveats
Ask anyone who’s lived with in-floor radiant heat (warm water run through the floor) in Montana and you’ll hear the same thing: nothing else feels like it. Warm floors, silent operation, no blowing air, and an even warmth that lets many people keep the thermostat a bit lower and feel just as comfortable. It’s especially good in slab-on-grade construction, walk-out basements, and garages and shops, where a heated slab means you’re never working on frozen concrete or driving onto ice that won’t melt.
The caveats are response time and cost. A heated slab holds enormous thermal mass, so it’s slow to warm up and slow to cool down, great for steady comfort, less great if you like big thermostat swings or heat a space only occasionally. Radiant also doesn’t provide cooling or ventilation, so those need their own plan. In many of our builds, radiant serves the basement, garage, and main-floor slab areas while another system handles the rest. It’s a common and sensible split.
Whatever You Choose, the Shell of the House Does Half the Work
Here’s the part that gets skipped in most heating-system articles: the cheapest, most reliable heating equipment is the heat you never lose. Insulation and air sealing determine how big a system you need, how hard it runs, and how comfortable the house feels between cycles. A tight, well-insulated home makes every option on this list perform better, and it’s the difference between a heat pump that thrives here and one that struggles.

Propane vs. Natural Gas on Rural Lots
One more variable that catches people by surprise: fuel availability. Natural gas service generally stops at some point outside town, and many of the acreage lots our clients love are beyond it. Out there, the combustion fuel is typically propane, delivered to a tank on your property.
Propane works well, we build with it all the time, but it changes the math. Pricing moves differently than natural gas, you’re managing deliveries and tank levels, and that can make efficiency upgrades, dual-fuel heat pump setups, and wood heat more attractive than they’d be in town. Utility arrangements and requirements vary by location, so check with your county and local providers early in planning. In practice, our process looks like this. We start with the lot: what fuel is available, and at what cost to bring in. Then the floor plan: slabs and garages push toward radiant, while a compact two-story leans toward ducted systems.
